Your situation sounds very similar to one I was in last year. I didn't attend the PECS training until January also and until then I used lots of pictures and tried to have him point/imitate a lot. There was some imitation with "I want" phrases. If you don't know any sign I would get a book and start trying to teach him a few signs like more, bathroom, drink, etc (just basic need type things) and see where that takes you. My little guy has become soooo much more verbal this year so we are targeting imitation more than PECS at this point, but we used it basically from January through the summer and he was getting the hang of it pretty well.
