Hi JR,
You hit on lots of issues in your posts. Maybe we could select a few to discuss in greater detail.
You mentioned areas with multiple clubs might merge to increase their potential and viability.
On the surface this sounds great and anytime the clubs involved can work together so much the better I am sure everyone would agree.
However, from what I have seen there was a reason multiple clubs developed or even split in the same gographical area. It could have been a personality or political issue or it might have been a focus on watergardening vs koi. Whatever the reason it is often harder to put something back together than to build it from scratch.
There are some excellent events put on by multiple clubs like the Orlando Koi show for example. It it's current organization I believe there are 5 clubs that work together to put on that event which is certainly one of the most sucessful shows in the U.S.
On a smaller scale, our club (Texas Koi & Fancy Goldfish society gets significant and much needed assistance for our annual show in San Antonio from the Austin, Dallas, and Houston clubs. It would be much more difficult to keep our shows viable if we had to rely on just our local members alone.
Most but not all sucessful shows in the U.S. provide additional "attractions" such as vendors and educational seminars which can attact new hobbyists and potential club members.
It certainly makes sense to analyze what components of our koi events need to be increased, improved, eliminated, or refocused depending on the goals of the organization/event.
